Organisation consulting and process management: with or without Odoo
An order, an invoice, a hire, a closing: every chain in your company deserves to be looked at as it really unfolds, before choosing a tool.
ANOR advises managing directors and business leaders of SMEs and mid-sized companies on their organisation and the management of their processes. This consulting is independent of Odoo: it serves the company that does not use Odoo, the one hesitating between several tools and the one with no IT project at all. When an ERP project exists, it is the best preparation for it, and Odoo a field of application. It starts with a complimentary on-site situation audit.
The seven strands of ANOR's organisation consulting
An organisation consulting firm, independent of the tool: each strand can be ordered on its own, with or without an Odoo project.
Complimentary situation audit
A certified consultant observes your teams on site, reviews configuration, processes and data, then hands you a prioritised roadmap.
Project scoping
Objectives, scope, phases, governance, a realistic schedule, for an organisational project as for an IT project. Scoping determines most of the final result.
Process review
Mapping of real flows, double entry, ghost approvals, master data, roles. Three to eight weeks, written deliverables.
Project owner assistance
Owner-side assistance at your side: requirements, trade-offs, business acceptance, ERP project steering facing the integrator, whoever it is.
ERP selection and specifications
IT master plan, selection criteria, ERP specifications, analysis of offers. Odoo when it fits, a reasoned opinion in every case.
Change management
Change management by business function: internal key users, communication, training on your real processes, measured adoption.
Financial steering and cash flow
Cash flow forecasting advice, margins, analytic accounting, dashboards: up-to-date figures to decide on.
Who is this organisation consulting for?
Organisation consulting is aimed at managing directors and business leaders of SMEs and mid-sized companies, in trading, distribution, retail, service companies and industrial manufacturing. Five situations come up most often:
- You want to organise your company better, with no IT project: clarify roles, make workflows reliable, cut re-keying and low-value tasks.
- You are preparing an ERP project and want to know what must change in the organisation before choosing and configuring a tool.
- You are hesitating between several ERPs and are looking for solid specifications and an independent opinion on Odoo.
- You already use Odoo and your teams work around it: exports, parallel spreadsheets, re-keying. A process review puts the tool back at the centre.
- You are running a project with another integrator and want project owner assistance that defends your interests, from scoping to acceptance.
In every case, our consultants cover organisation topics: administrative and sales flows, approval workflows, analytic breakdown, product and partner master data, allocation of roles, management indicators, quality control points. And the question nobody dares to ask: who decides what and on which data.
The five angles of a process review
In this order. None of them is technical.
Double entry
Any data retyped somewhere is a poorly split process, never a software flaw.
Dependency points
Tasks that only one person knows how to do. They are the real operational risk, before IT.
Ghost approvals
Verbal agreements, discounts granted outside the process, orders committed without control.
Master data
Product codes, categories, duplicate partners, inconsistent units. An ERP amplifies dirty master data.
Indicators actually used
Those that drive an action. The others weigh down the project and never get used.
How an organisation consulting assignment unfolds, in six steps
1
Situation audit
Complimentary, on site. A consultant watches your teams work, notes what is done outside the tool and why, then scopes the assignment with you.
2
Listen to every role
One-to-one interviews, from the managing director to the sales administration assistant. The real process is never the one described in the management committee.
3
Map the flows
One diagram per chain: quote-to-invoice, purchase-to-receipt, hire-to-exit. The back-and-forth then shows up by itself.
4
Quantify the waste
Time spent re-keying, searching for information, making corrections. Converted into full-time equivalents: this is the figure that triggers the decision.
5
Redesign the target
Target process, roles, control points, specifications when an ERP choice is at stake. What must change in the organisation before any configuration.
6
Sequence and support
A roadmap in waves, the most profitable first, then change management at each wave. Each wave stands on its own: if you stop after the second, it has already paid off.
What deliverables do you get?
- The situation audit report: what works, the workarounds observed, the risks, the quick actions.
- A flow map, one diagram per chain.
- A register of dependency points and risks.
- A quantification of administrative waste in full-time equivalents.
- The target process and the roles matrix.
- The ERP specifications and the offer analysis grid, when you are choosing a tool.
- A roadmap sequenced by gain, with the associated change management plan.
The deliverables are written so that any integrator can pick them up, including one other than ANOR. A process review lasts three to eight weeks depending on the size of the company and the number of chains examined; the situation audit that precedes it is complimentary.
What you gain from independent organisation consulting
Decisions based on your real flows
Scoping rests on what your teams actually do, not on the org chart. The trade-offs hold over time.
A shorter, cheaper ERP project
What belongs to the organisation is settled before configuration. You pay to configure what needs configuring.
Teams that adopt the tool
Change management starts with the interviews: everyone has been heard and finds their job in the target.
Reliable financial steering
An agreed analytic plan, clear commitment workflows, a cash flow forecast fed by your documents: up-to-date figures.
A well-equipped project owner
Specifications, criteria, acceptance: you talk to the integrator as an equal, ANOR or another.
A roadmap that belongs to you
Every deliverable is written, dated and usable without us. You keep control of what comes next.
What we do: independent consulting, centred on your organisation
- Independent advice: our recommendations aim at a project that works, on time, with as little code as possible.
- An honest audit: the review says what it finds, including when your current software is enough and a reorganisation fixes the pain point.
- A clear scope: your organisation and your processes, flows, roles, data and steering. When a tool is at stake, Odoo is our preferred field of application, never a prerequisite.
We are a consulting firm and an Odoo integrator, but organisation consulting does not require Odoo. When the review concludes that a software change is useful, it says so with its reasons; when what you have is enough, it says that too.
Configuration, development or reorganisation: three answers often confused
When an Odoo project is at stake, faced with a pain point, three answers exist and many projects confuse them. Our organisation consulting starts by telling them apart, for each gap found between the way you work and standard Odoo.
- Configuration: the standard covers the need, provided it is set up with your rules. It is the most frequent answer and the cheapest over time.
- Custom development: justified when the gap is real, documented and its total cost (development, maintenance, migration) stays below the gain. See our approach to custom development.
- Reorganising the process: the gap comes from a habit, not a need. Changing the process costs less than adapting the tool and survives every version upgrade.
This sorting is done in business workshops by area: sales, purchasing, stock, finance, production depending on your activity. It feeds directly into the specifications and the scoping of the Odoo implementation that follows, when one follows.
What the process review examines in your sector
The same five angles, applied to the chains specific to each business.
Trading and distribution
Pricing terms, cascading discounts, EDI exchanges, movement between warehouses, purchase forecasts.
Commerce and retail
Channel unification, returns, synchronisation with logistics, marketplaces, till closings.
Service companies
The CRM, project, timesheet, invoicing and analytics chain; profitability per job.
Manufacturing and industry
Bills of materials, routings, scheduling, subcontracting, shop-floor reporting and product cost.
Frequently asked questions about organisation consulting
No. Organisation and process management consulting is independent of Odoo: it applies to any company that wants to clarify its workflows, with or without an IT project. You can also come before any tool choice, and it is often preferable: the process review says what must change in the organisation, what belongs to the software and sometimes that your current software is enough. If an ERP choice is to be made, we write the specifications and the offer analysis grid with you.
The situation audit takes half a day of on-site observation, after a thirty-minute scoping call by video. The process review then lasts three to eight weeks depending on size and the number of chains to examine. Each step produces a written deliverable.
One one-hour interview per role concerned, plus two group workshops. The work is done through one-to-one interviews, which keeps your teams available for their day job.
Owner-side assistance carries your voice facing the integrator: requirements, prioritisation, trade-offs between configuration and development, preparation and running of business acceptance, tracking of schedule and budget. We also provide it when the implementation is entrusted to another provider.
Preparing each business function for its new way of working: internal key users identified and trained first, communication wave by wave, training on your real processes rather than a catalogue, user documentation and adoption follow-up after go-live.
Yes, that is the rule. Maps, matrices, specifications and the roadmap are written so that any integrator can pick them up, including one other than us.
Yes. A configuration audit applies the same method to an Odoo in production: real flows, gaps between the configuration and actual usage, custom developments to keep or to replace with standard features. It leads to a roadmap, often ahead of a version upgrade.
You deploy in increments, scope by scope, with business acceptance testing at each delivery. Each increment brings immediate operational value.
The last step is the handover: training on your real processes, user documentation and upskilling of your internal key users, so that your teams drive Odoo instead of enduring it.
